Summary:
In 2020, Ethica Sigorta, a mid-sized Turkish insurance company, embarked on a transformative journey in response to challenges posed by the pandemic, traditional industry practices in the Turkish insurance sector, and the country's macroeconomic status. The changes focused on two main areas: (a) overhauling the organizational structure and (b) revamping the employee benefits package. The company aimed to establish a flatter and more flexible organizational structure to boost productivity and creativity and attract talent. External consultant Serhat was instrumental in overcoming initial resistance and created a manifest of change to clearly lay out the goals and ensure transparency and inclusivity in the change initiative. Working groups were formed to identify every role within the organization and research best practices for flexible employee benefits. After 81 roles were identified within the organization, the first working group proposed reducing the hierarchical layers from eight to four. The traditional promotion path was also reconsidered to align with the new organizational structure. Changing the benefits package met with challenges, including convincing employees to give up certain benefits tied to hierarchy. The second working group proposed a flexible benefits system, connecting benefits to the new organizational structure rather than hierarchy. The change initiative was largely successful due to the inclusive approach, involving 90% of all employees from the beginning. The project helped eliminate the "silo mentality" and fostered a collaborative, innovative culture. The proposed changes were aimed at modernizing and future-proofing the company without reducing employee benefits. The case asks if Ethica Sigorta made the right choices as an organization in a legacy-oriented industry. Did it choose the proper process and strategy to future-proof its business?
